CASE · MEDTECH ENTRY
Outcome: Beijing WFOE + NMPA Class II registration on the innovative-device pathway; pilot-hospital partnership for clinical adoption; 14 months engagement-to-first-hospital-install.
The sequence
- Month 0-2: WFOE registration (scope drafted for medical-device sales + after-sales service), NMPA classification pre-review, Chinese agent-of-record decisions, trademark + Chinese-language device name cleared for conflicts.
- Month 2-8: NMPA Class II dossier — technical documentation, Chinese-label IFU, clinical evidence mapping; innovative-device qualification bought two review cycles.
- Month 6-14: pilot-hospital partnership in Beijing (one of the nine wholly-foreign-owned-hospital areas): evaluation agreements, procurement registration, staff training program.
What made it work
- Parallel tracks: NMPA, entity, banking and hospital partnership ran concurrently — the critical path was clinical evidence, so we fed it earliest.
- Data architecture from day one: device telemetry stays in-country; the global analytics platform receives only de-identified aggregates under a documented cross-border basis.
- Channel design: direct to anchor hospitals, distributor network for the long tail — the distributor margin only spent where reach required it.
Lesson
Medtech timelines are regulatory, not commercial — and the innovative-device pathway is the difference between 14 and 30 months. Qualify for it before you build the dossier.
